- Add extension-manifest.ts and extension-sort.ts to pi-coding-agent
with manifest reading and Kahn's BFS topological sort algorithm
- Add extensionPathsTransform hook to DefaultResourceLoader that runs
between path merging and loadExtensions() — enables pre-load
filtering and reordering without modifying pi internals
- Wire GSD's buildResourceLoader() to provide a transform that:
1. Filters ALL extensions (including community) through the GSD registry
2. Sorts in topological dependency order via sortExtensionPaths()
- Mark discoverAndLoadExtensions() as @deprecated (dead code path)
- Add 16 tests covering manifest reading, dependency sorting, cycles,
missing deps, and non-array deps
Previously, dependencies.extensions in manifests was decorative (sort
existed but was never called), and gsd extensions disable only worked
for bundled extensions. Community extensions in ~/.gsd/agent/extensions/
bypassed the registry entirely.
Four related fixes in the extension/resource management subsystem:
1. Resource sync now tracks and prunes subdirectory extensions (e.g. mcporter/)
that are removed from the bundle, preventing stale copies from persisting
in ~/.gsd/agent/extensions/ and causing tool name conflicts.
2. isBuiltIn heuristic in detectExtensionConflicts now checks the extension
name against the canonical bundled extensions list instead of using a path
heuristic that could never match (all extensions are synced into the same
directory).
3. Skill catalog in system prompt is now gated on the Skill tool presence
(in addition to the read tool), matching the current architecture where
Skill is a real built-in tool.
4. Doctor provider checks suppress "not configured" messages for alternative
search providers (e.g. Brave) when another search provider (e.g. Tavily)
is already active.

F3.1: Move migrateSkillsToEcosystemDir() above the manifest hash
gate so it runs on every launch. Previously, partial migration
failures would not retry until the next version bump because
initResources() wrote the manifest and early-returned on match.
F3.2: Resolve relative symlink targets to absolute paths before
recreating in the ecosystem directory. A relative symlink like
../../custom/my-skill resolves differently from ~/.agents/skills/
than from ~/.gsd/agent/skills/, silently pointing to the wrong
location.
Widen botched-migration guard from "all copies failed" to "any
copies failed" (F2.1). If even one skill fails to copy, the marker
is removed so migration retries on the next launch. Previously,
a partial failure (e.g., 3 of 5 skills copied) would write the
marker, causing the 2 remaining skills to be silently dropped.
Remove migration marker when all skill copies fail (F1). If the
legacy dir has skills to migrate but every cpSync/symlinkSync call
fails, the marker is now removed so migration retries on the next
launch. This prevents a botched migration from silently dropping
all skills — the legacy dir remains as fallback until migration
succeeds.
- Fix Windows fd leak: close markerFd before unlinkSync in catch block
- Increase pbxproj read limit from 256KB to 1MB (SDKROOT appears after
file references/build phases in large projects)
- Fix matchPacksForProject docstring: returns catalog order, not sorted
- Add legacy dir to skill telemetry (captureAvailableSkills, detectStaleSkills)
so pre-migration skills appear in health/telemetry reports
- Add Firebase, Azure, and AWS skill packs to curated catalog
- Add cloud config files (firebase.json, cdk.json, samconfig.toml, serverless.yml)
and React Native markers (metro.config.js/ts, react-native.config.js) to detection
- Fix React Native detection to use matchFiles instead of broad language match
- Add matchAlways flag for essential packs so they are offered to all projects
- Add Firebase/AWS/Azure to greenfield tech stack wizard
- Improve Xcode detection: scan ios/macos/app subdirs, use bounded fd read,
set primaryLanguage=swift when xcodeproj found, handle SDKROOT=auto via
SUPPORTED_PLATFORMS fallback
- Fix migration: handle symlinked skill dirs, use atomic wx flag for race safety
Existing GSD users have skills in ~/.gsd/agent/skills/ that would
silently vanish after the directory switch. This adds:
1. One-time migration in initResources() — copies skill directories
from ~/.gsd/agent/skills/ to ~/.agents/skills/ (collision-safe,
writes .migrated-to-agents marker so it runs at most once).
2. Legacy fallback reads in loadSkills() and getSkillSearchDirs() —
the old directory is scanned as a low-priority fallback so skills
work immediately, even before the migration runs on next restart.
The old directory is NOT deleted — users can safely downgrade to a
pre-migration GSD version without losing skills.
Stop force-syncing bundled skills to ~/.gsd/agent/skills/ on every launch.
Instead, use ~/.agents/skills/ (the industry-standard skills.sh directory)
as the primary global skills location, and .agents/skills/ for project-local
skills.
Changes:
- loadSkills() now scans ~/.agents/skills/ (global) and .agents/skills/ (project)
instead of ~/.gsd/agent/skills/ and .gsd/skills/
- initResources() no longer syncs src/resources/skills/ → ~/.gsd/agent/skills/
- skill-discovery, skill-telemetry, skill-health, preferences-skills all updated
to use the ecosystem directory
- New skill-catalog.ts: curated skill packs mapped to tech stacks, with
brownfield auto-detection and greenfield tech stack selection
- Init wizard gains a skill installation step that presents relevant packs
and installs via `npx skills add`
- Export ECOSYSTEM_SKILLS_DIR and ECOSYSTEM_PROJECT_SKILLS_DIR from pi-coding-agent

The 'Parse Cache' section in files.ts was duplicated (merge artifact),

500, which caused waitForBootReady to time out and web mode launch to
fail with 'boot-ready:http 500'.
Removed the second (older) duplicate block, keeping the first one which
includes the improved mid-sample cache key.

Two bugs prevented the dashboard and sidebar workflow action buttons
(New Milestone, Start Auto, Initialize Project, etc.) from working:
1. Frontend: executeWorkflowActionInPowerMode sent commands via raw
fetch to /api/bridge-terminal/input (PTY keystroke injection) instead
of the session command pipeline (/api/session/command). The agent
never received these commands. Refactored to accept a dispatch
callback that callers wire through sendCommand(buildPromptCommand()).
2. Backend: guardRemoteSession in the /gsd extension called
showNextAction() — an interactive TUI prompt — when it detected
another session's lock. In RPC/web bridge mode this blocks forever
since there is no terminal to answer the prompt. Now detects
GSD_WEB_BRIDGE_TUI=1 and emits an actionable warning notification
instead of blocking.
Files changed:

Bug 1 - Power Mode drag-drop: Dropping images on either terminal pane
opened the file in a new tab instead of uploading. Fixed by switching
all drag/drop handlers to native DOM capture-phase listeners (React
synthetic events don't reliably fire through xterm's internal DOM).
Both panes now upload images via /api/terminal/upload and inject
@filepath into the terminal input. DualTerminal wrapper prevents
browser default file-navigation as a safety net.
Bug 2 - Chat Mode dual response: During streaming, the assistant
response and thinking indicator rendered as two separate UI blocks.
Fixed by moving thinking content inline into the assistant ChatBubble
via a new InlineThinking component. Removed the standalone
ThinkingIndicator. Thinking text now appears as a collapsible section
above the response text within the same bubble.
Bug 3 - Shift+Enter newline: xterm.js sends \r for both Enter and
Shift+Enter, but pi's TUI editor expects \n (LF) for newline
insertion. Added native DOM capture-phase keydown listeners on both
MainSessionTerminal and ShellTerminal that intercept Shift+Enter,
preventDefault to block xterm, and send \n through the input channel.

- All other commands verified safe: stop/pause control auto, steer explicitly
handles auto with HARD STEER message, capture/knowledge/skip are file IO,
status/queue/history/visualize are read-only, mode/prefs/doctor/export/

confirm, input, and editor requests appear as interactive chat bubbles in the

The ensureNodeModulesSymlink function silently failed when: a real
directory existed instead of a symlink, the symlink target moved after
npm upgrade, or the symlink pointed to a deleted location. All three
cases left extensions unable to resolve @gsd/* packages, making GSD
completely non-functional.
Three fixes:
1. Use lstatSync to detect real directories vs symlinks and handle each
2. Verify the symlink target actually exists before considering it valid
3. Log a warning on symlinkSync failure instead of silently swallowing
4. Move ensureNodeModulesSymlink before the early-return version check
so it runs on EVERY launch, not just during resource syncs

Native ESM import() ignores NODE_PATH and resolves packages by walking up
the directory tree. Extension files synced to ~/.gsd/agent/extensions/ have
no ancestor node_modules, so imports of @gsd/* packages fail with "Cannot
find package" errors during report generation and other dynamic-import paths.
Create a symlink ~/.gsd/agent/node_modules -> GSD's node_modules after
resource sync so Node's standard resolution finds @gsd/* packages. Also
migrate the most critical dynamic imports in auto-loop, exit-command, and
commands to use importExtensionModule (jiti-based) as a belt-and-suspenders
fix.

migrateToExternalState() moved .gsd/ to ~/.gsd/projects/<hash>/ and
created a symlink, but never verified the symlink resolved correctly.
On Windows, junction creation can silently fail or resolve to the wrong
target. If the symlink was broken, the backup (.gsd.migrating) was
deleted anyway, losing all project state.
Changes:
- migrate-external.ts: After creating symlink, verify it resolves to the
expected path and is readable. If verification fails, restore from backup.
- repo-identity-worktree.test.ts: Canonicalize temp dirs with realpathSync
to fix macOS /var → /private/var mismatch in path assertions.
- resource-loader.ts: Check for agents/ subdir before using dist/resources
as source — partial builds (tsc without copy-resources) create an
incomplete dist/resources that's missing agents/ and skills/.

The fallback path for GSD-WORKFLOW.md still referenced the legacy .pi
directory (~/.pi/GSD-WORKFLOW.md) instead of the correct .gsd/agent
location. This broke workflow dispatch when GSD_WORKFLOW_PATH env var
was not set.
- Update fallback path from ~/.pi/ to ~/.gsd/agent/ in three call sites
(dispatchWorkflow, dispatchDoctorHeal, handleTriage)
- Sync GSD-WORKFLOW.md to agentDir during initResources() as a fallback

and slice .md files from worktree .gsd/ to the main external state dir
- auto.ts: Call syncWorktreeStateBack() in tryMergeMilestone before the
git merge, ensuring artifacts are visible from the project root

* fix: emit agent_end after abort during tool execution (#1414)
When a user aborts a turn while a tool call is running, the abort RPC
succeeds but agent_end was never emitted. RPC consumers tracking turn
lifecycle via events got stuck in a 'streaming' state permanently.
Fix: After abort() + waitForIdle(), emit a synthetic agent_end if the
agent is no longer streaming. This ensures consumers always see the
turn-complete signal regardless of how the turn ended.
Fixes#1414
makeTreeWritable used statSync which follows symlinks. On NixOS and
nix-darwin, ~/.gsd/agent/bin/ contains symlinks to the immutable Nix
store (/run/current-system/sw/bin/). Attempting to chmod those targets
crashed GSD on startup with EPERM.
Changes:
- Use lstatSync instead of statSync — detects symlinks without
following them
- Skip symlinks entirely (they don't carry own permissions, targets
may be immutable)
- Added try/catch around chmodSync as safety net for any remaining
permission errors on unusual filesystems
Secondary analysis: rmSync with force:true already handles symlinks
correctly (removes the link, not the target). cpSync with force:true
replaces symlinks with regular files (desired behavior for resource
sync).

Every extension gets a declarative extension-manifest.json (id, tier,
provides, dependencies). A persistent registry at ~/.gsd/extensions/registry.json
tracks enabled/disabled state. `gsd extensions` command family (list, enable,
disable, info) lets users manage extensions without touching source code.
Registry gate filters disabled extensions in loader.ts and resource-loader.ts
before paths reach loadExtensions(). Zero breakage: extensions without manifests
default to enabled, fresh installs have an empty registry.

initResources() only re-synced when the GSD version changed. This meant
same-version content fixes (e.g. the subagent bundled-extension-paths.js
import fix in a2a701b1) never reached ~/.gsd/agent/extensions/ because
the version-only check saw 2.28.0 == 2.28.0 and skipped the sync.
Add a lightweight content fingerprint (sha256 of file paths + sizes) to
the managed-resources.json manifest. On startup, if the version matches
but the fingerprint doesn't, resources are re-synced. This covers:
- npm link dev workflows where source changes without version bumps
- hotfixes within a release that change bundled extension content
- upgrades from manifests without contentHash (treated as stale)
Cost: ~1ms of stat calls on ~100 files — no file reads needed.
Node.js's cpSync fails on Windows when the path contains non-ASCII
characters (e.g. C:\Users\Görloff) due to the \\?\ extended-length path
prefix not handling Unicode correctly. This affects both the build
script (copy-assets.cjs) and the runtime resource sync (resource-loader.ts).
Added a try/catch fallback: when cpSync throws, fall back to a manual
recursive copy using copyFileSync which handles non-ASCII paths correctly.
Changed files:
- src/resource-loader.ts: syncResourceDir() catches cpSync failure and
falls back to copyDirRecursive()
- packages/pi-coding-agent/scripts/copy-assets.cjs: all cpSync calls
wrapped in safeCpSync() with the same fallback

Consolidate six per-subdirectory makeTreeWritable calls (pre+post copy
for extensions, agents, and skills) into two calls on the parent agentDir:
one before all copies to unlock existing Nix-store read-only files, and
one after to ensure newly copied files are writable for subsequent runs.
Eliminates ~4 redundant recursive stat+chmod walks, saving 100-300ms on
every CLI launch that triggers resource sync.

Remove the version-match early return in initResources() that skipped
resource sync when versions matched. This allowed the runtime at
~/.gsd/agent/extensions/ to drift from the bundled resources when
individual files were manually copied or leftover from a newer version.
Also adds rmSync of bundled subdirectories before each cpSync to remove
stale files that exist only in the runtime. User-created extension
directories are preserved.

directory directive. Without it, the LLM infers the main repo path from

causes artifacts to be written to the wrong location, preventing the
dispatch loop from detecting completion and triggering infinite
re-dispatches of the same unit.

Templates are read from disk on each dispatch but extension code is
loaded once at startup. If resources are re-synced mid-session (via
/gsd:update, npm update, or dev copy-resources), templates may expect
variables the in-memory code doesn't provide, causing a crash.
Add a syncedAt timestamp to managed-resources.json. Auto-mode captures
this at startup and checks before each dispatch. If resources changed,
it stops with a clear message instead of crashing.

* fix: read resources from dist/ to prevent branch-drift in npm-link setups
initResources() reads extensions, prompts, skills, and agents from
src/resources/ — which points into the live working tree when gsd is
installed via npm link. Switching branches in the gsd repo changes
src/resources/ for ALL projects using gsd, causing stale or broken
extensions to be synced to ~/.gsd/agent/ on next launch.
Fix: the build step now copies src/resources/ to dist/resources/.
At runtime, resource-loader.ts and loader.ts prefer dist/resources/
(stable, set at build time) over src/resources/ (live working tree).
Fallback to src/resources/ is preserved for setups without a build.
Also adds npm run dev watch-resources watcher that syncs src/resources/
to dist/resources/ on file changes, running alongside tsc --watch.
* fix: cache prompt templates per session to prevent cross-session invalidation
When two gsd sessions run concurrently, the second session's
initResources() overwrites ~/.gsd/agent/ templates on disk. The first
session then reads a newer template that expects variables its in-memory
code doesn't know about, causing 'template declares {{X}} but no value
was provided' crashes that hang auto-mode indefinitely.
Fix: cache each template on first read. A running session uses the
template versions from when it first loaded them, immune to later
disk overwrites by other sessions.

Vendor all 4 Pi packages (tui, ai, agent-core, coding-agent) from
pi-mono v0.57.1 as @gsd/* workspace packages under packages/. This
replaces the compiled npm dependency (@mariozechner/pi-coding-agent)
and patch-package workflow, giving direct source access for
modifications.
- Copy Pi source from pi-mono v0.57.1 into packages/
- Create workspace package.json + tsconfig.json for each package
- Rename ~240 imports from @mariozechner/pi-* to @gsd/pi-*
- Apply existing patches as source edits (setModel persist, VT input)
- Remove @mariozechner/pi-coding-agent dep and patch-package
- Update build pipeline to build packages in dependency order
- Add pi-upstream git remote for future selective syncing

Update buildResourceLoader to include ~/.pi/agent/extensions/ in
additionalExtensionPaths, allowing GSD to discover and use extensions
installed in pi's default location.
This resolves extension loading issues when users have extensions
installed in ~/.pi/agent/extensions/ instead of ~/.gsd/agent/extensions/.
